The Situation:
A European based automobile manufacturer experienced difficulty with their suppliers. The suppliers were not only inconsistent in the timeliness of their delivery, the quality of the parts and components often did not meet specifications or the quantity was incorrect resulting in production line shutdowns. The Highland Group was asked to intervene with the suppliers and to assist the client in re-engineering the internal supplier/sourcing and quality engineering capability.
The Driver Goal:
- Determine the root cause of the issues with the current supplier base and develop measurable, executable plans to cure or change
- Develop an executable plan to re-engineer and retool the Supplier Quality Engineering (SQE) organization
Actions Taken:
- Designed and implemented a Supplier Early Warning System to identify potential issues before they occur and enable the Supplier Quality Engineering (SQE) organization to prevent line shutdowns
- Conducted assessments of the suppliers with issues and developed action plans to improve the management and quality functions of those suppliers
- Designed and implemented a System for Managing the SQE organization
- Determined the skill sets and staffing required for the SQE organization and developed the necessary training to support and sustain the new organization
- Re-engineered the SQE processes
The Results:
- Executable action plans to ensure supplier performance
- Re-engineered SQE processes and a sustainable System for Managing
- Right sized SQE organization with training to support skills
